What sparked the need for change?

“PepsiCo’s internal controls, from design to risk assessment, were managed regionally with different sets of documentation, testing procedures, data models, and technology platforms. It worked on a local level but made global audits complex. We wanted to standardize and streamline our systems, but early efforts proved unsustainable without the right governance. This time, leadership committed to a solution grounded in strong governance from the start.”

What solution did the teams unlock by working together?

“We’ve worked with PwC before on global deployments, so we integrated their security and controls team on day one of our transformation initiative. It wasn’t PwC people or PepsiCo people—it was just the controls team. That early badge-less integration helped us build a solution that truly fits the business.

Together, we agreed that reducing control activities without losing focus on compliance was key. So, we simplified our structure—eliminating duplicate and unnecessary controls—and confirmed that what remained was compliant. The result: streamlined controls and reduced costs.”

Where did tech innovation meet human ingenuity?

“Simplifying PepsiCo's systems meant updating the enterprise resource planning (ERP) software to SAP S/4HANA for better integration, automation, and analytics—a multiyear enterprise-wide transformation with the help of PwC’s deep knowledge of controls and governance. Then Enterprise Control, a PwC product, helped us align with internal policies, external regulations, and audit requirements. Normally, EC monitors established systems for compliance, but PwC expanded its capabilities so we could also design and test controls—for every S/4 deployment across the globe. The innovation enabled more automation and cut our project-testing time by 66%.”

What was the real-world impact of approaching things differently?

“Together, we built a global S/4 control framework with 350 standardized controls and 52% automation across the solution. It introduced automated, exception-based reporting, compliance analytics, and near real-time insights that have changed how our organization manages risk. It’s a huge unlock for us—a unified, sustainable framework that will carry us forward worldwide.”
