How to implement AI in a way that actually delivers results?

Effective implementation of AI in an organisation requires more than tools – it requires transformation. PwC helps leaders rethink operations by redesigning processes, modernising value chains, and embedding AI into core business to create true human-AI collaboration. The result is artificial intelligence that delivers measurable impact in practice, not just in pilot projects. With deep domain knowledge, functional expertise, enterprise-grade engineering solutions, and a foundation of trust, we bring AI to life in a way that is practical, responsible, and built to last.

Real stories. Real results.

As a technology‑ and data‑driven organisation, our client recognised the need to review their AI governance framework as adoption accelerates and expectations for transparency and accountability rise. They wanted to strengthen internal practices and manage emerging AI risks, so governance can be sustained over time. Our client also sought to enhance the capabilities of its internal audit team through hands-on involvement in the assessment process.

We conducted a comprehensive AI governance maturity assessment, leveraging best practice frameworks (NIST AI RMF and ISO-42001) to benchmark governance and identify practical improvements. Our approach was tailored to our client’s specific needs and included:

  • A review of existing AI governance practices covering the whole AI life cycle—from strategy to monitoring and operational reporting of AI use cases. We completed the review through documentation inspection and interviews with key stakeholders.
  • Identification of gaps in key organisational-level governance areas.
  • Development of tailored recommendations to enhance AI governance maturity, aligned to leading standards.
  • Preparation and delivery of training for the internal audit team on AI fundamentals and AI risk topics.
  • Engagement of the internal AI team in the execution of the maturity assessment to support learning and development.

The assessment provided our client with strategic recommendations for organisational growth and maturity. Our collaboration also strengthened awareness of AI‑related risks and governance challenges across the organisation. Looking forward, this foundation enables our client to make informed decisions, improve internal capabilities, and scale responsible AI with greater consistency and confidence.

Building AI governance: A strategic partnership in finance

Our client was eager to gain an edge from AI but faced significant challenges. Foremost was inadequate visibility of ongoing and planned AI initiatives. This was compounded by a pressing need to develop consistent AI governance.

Our agile approach aimed to tailor solutions for our client’s specific needs. Our collaboration began with a comprehensive assessment of the current AI landscape within the organisation.

This encompassed IT, legal, data governance and education, and laid the foundations for a robust AI governance strategy. This sets out guidelines and decision‑making structures to support responsible AI implementation with security and ethics built in. We also developed an AI methodology manual to provide standard work procedures for managing AI projects.

One of the project’s significant challenges was aligning diverse departmental needs with new regulatory requirements. We drew on our deep experience in AI governance to collaborate with our client for a comprehensive understanding of specific frameworks and methodologies.

The co-creation of the AI governance strategy and technological assessments culminated in a gap analysis that both identified our client’s needs and transformed their AI practice.

These efforts position our client at the forefront of AI compliance and innovation. Our client is now ready to scale AI applications methodically and securely. This not only enhances operational efficiency but also provides the flexibility to adapt and scale responsible AI practices as the business evolves.

Key takeaways include the importance of interdisciplinary collaboration in AI governance and how agile methodologies help organisations tackle the complexities of responsible AI at scale. This partnership highlights why adaptive strategies in AI integration are essential—and lays foundations for future engagements.

Navigating new EU regulations: A roadmap to governance and business innovation in retail

We supported an international retailer in structuring AI, data, and cybersecurity initiatives to help them navigate new EU requirements and keep innovation moving across markets.

Our client had a decentralised, bottom-up approach to innovation. This meant the organisation had limited overall visibility over its ongoing and planned data and AI and cybersecurity projects. There was also a significant disconnect in data governance awareness. This raised concerns over potential reputational and legal liabilities.

Despite these challenges, our client was keenly interested in exploring new technologies and understanding how to navigate this legal framework. They wanted to strengthen governance to seize new business opportunities. Our client engaged our extensive industry knowledge, tech expertise and a deep understanding of their business challenges to gain competitive advantage.

Detsentraliseeritud innovatsioonilähenemine tähendas piiratud ülevaadet andme-, tehisaru- ja küberturvalisuse projektidest. Andmehalduse teadlikkuse lüngad tõstatasid maine- ja õigusriske.

Klient soovis sellest hoolimata uusi tehnoloogiaid rakendada ja tugevama juhtimise kaudu ärivõimalusi haarata. Selleks kaasati meie valdkonnakogemus, tehnoloogiateadmised ja äriprobleemide sügav mõistmine.

We approached the project methodically over three phases:

1. In-depth impact analysis – We connected new requirements to our client’s existing and planned initiatives and teams, creating a shared view of priorities and business opportunities.

2. Capability assessment – We appraised our client’s current competencies and readiness. We also identified critical gaps in visibility, ownership, governance awareness and decision‑making needed for consistent execution and growth.

3. Compliance roadmap –This roadmap prioritised actions based on potential business value, risk exposure and implementation effort, with clear timeframes and ownership.

Our interventions strengthened governance awareness and clarified priorities across the organisation. These reduced exposure to reputational and legal risk through clearer ownership and decision‑making. The capability roadmap also provided a clear path to compliance, enabling our client to focus on new business opportunities.

Data from the capability assessment indicated a remarkable improvement in governance awareness, substantially reducing our client’s liability risks. Long-term, this project positioned the client to maintain control amidst rising expectations for transparency and accountability. Our client is now equipped to adopt new technological advancements at speed.
